Which Hero Equipment to Upgrade First? Every Piece Costs the Same, So Only Value Matters

There are 43 pieces of hero equipment in the game files and the ore cost of maxing one depends on exactly one thing: whether it is Common or Epic. Not which hero. Not which ability. Not how good it is. Once you know that, the whole upgrade question changes shape — you are not shopping on price, you are shopping on value at a fixed price.

The finding: price is flat, value is not

Summing every upgrade row in the game files gives two numbers and no others:

That is it. The Giant Gauntlet costs exactly what the Action Figure costs. The Seeking Shield costs exactly what the Rage Vial costs. There is no premium for the good ones.

Across all 43 pieces, maxing everything is 1,719,380 Shiny Ore, 116,760 Glowy Ore and 9,120 Starry Ore.

The consequence. Because price carries no information, every ore you spend on a piece you do not use is a pure loss with no offsetting saving. The only wrong answer is spreading ore thinly across pieces you never equip.

An Epic is 2.06 times a Common, and the third ore is the real gate

An Epic costs 2.06× a Common in Shiny Ore and 1.94× in Glowy — steep but survivable. The number that actually decides your pace is Starry Ore: 480 per Epic, and zero for every Common in the game.

Starry Ore is the scarcest of the three and it has exactly one use. If you own several Epics, you are not choosing which to max, you are choosing which to max first, and the gap between first and second is measured in months, not weeks.

So the practical rule is: Commons are a Shiny Ore problem, Epics are a Starry Ore problem, and those are two different queues that do not compete with each other. Level your Commons while you save Starry for the one Epic that matters.

How the 43 pieces are distributed

By hero: Archer Queen 8, Barbarian King 8, Grand Warden 7, Minion Prince 7, Royal Champion 7, Dragon Duke 6. Nineteen are Epic and 24 are Common.

Each hero carries two pieces into a battle, so a fully-equipped six-hero account uses twelve of the 43 — 28%. The remaining 31 are, for your account specifically, decoration. That is not a criticism of the system; it is the whole point of it. But it means the correct spend is concentrated, not spread.

The pieces to fund are the ones the armies you actually attack with depend on, and that list is short. If you do not know which ones those are, the honest answer is that you should max nothing until you have settled on an attack, because equipment ore is the least reversible resource in the game.

The order that wastes the least

  1. Both pieces on the hero who leads your attack. For a Queen Charge that is the Archer Queen; for ground smash armies it is usually the Barbarian King. Two pieces fully levelled beats six pieces half levelled every time, because only two are equipped.
  2. The Grand Warden's defensive piece. He is the one hero whose equipment protects the entire army rather than himself, which makes his ore the highest-leverage in the game.
  3. One Epic, chosen and finished. Not two started.
  4. Commons for your secondary heroes, which is where surplus Shiny Ore that cannot become Starry Ore should go.

What to skip entirely: pieces for heroes you leave at home, and any piece whose ability duplicates a spell you already bring. Equipment that replaces a spell is only worth it if you then drop the spell.

How we counted

Every figure here is summed from the upgrade tables on this site's own equipment pages, which are read from Clash of Clans' game files rather than copied from community spreadsheets. We added the ore cost of every level from 1 to maximum for all 43 pieces, then grouped by rarity.

The limits worth stating: this counts ore only, ignores Blacksmith level requirements that gate when an upgrade becomes available, and excludes ore spent on crafting new pieces rather than levelling existing ones. The game version these files came from is printed under every table on the site.
